Situation
Evexia Diagnostics aggregated 30+ medical labs into a single e-commerce platform. Despite strong market demand, the business was stuck on multiple fronts: over 60% of new clients abandoned enrollment before completing it, there was no CRM or help-desk, the UI had 25+ confusing menu items, the partner program was stagnant, and the entire enrollment pipeline was managed on a spreadsheet by a single person. Revenue per employee sat at $800K. Growth had hit a ceiling that more people alone wouldn't fix.
Task
As incoming Chief Product Officer, fix every layer of operational and product friction that was blocking growth — enrollment, UI, partnerships, pipeline automation — and do it without scaling headcount. The goal was to prove that the right product and process decisions could multiply output from the same team.
Action
Attacked the problem across the full stack. On the product side: redesigned the enrollment flow from scratch, simplified the UI from 25+ menus to 5 tabs across 60+ Figma screens, rebuilt the partner program, and stood up CRM and help-desk operations from zero. On the pipeline side: designed an AI-agent workflow that managed enrollment status, sent contextual auto-email replies, and matched lab results to orders end to end — with human-in-the-loop checkpoints only where they mattered. Rebuilt pricing and forecasting models alongside the operational changes.
Result
Client registrations rose from 33% to 92%. Integration partners grew 325%. Revenue per employee climbed from $800K to $1.2M. The AI-agent pipeline supported a 66% revenue increase handled by a single team member. The business delivered 30%+ growth — with no headcount added.
